Demand exists, but location and contract quality matter more than industry headlines. CBRE reported U.S. industrial vacancy of 6.7% in Q1 2026, with 249.8 million square feet of leasing activity. That supports a broad market for industrial space, but it does not prove demand for your specific facility, dock configuration, labor pool, or customer niche. The safest launch sequence starts with demand proof, then locks the building and equipment around the operating profile. Starting with a lease and hoping sales catch up reverses the order of risk. A general-merchandise warehouse may not need a special federal operating license, but it still faces state and local entity registration, zoning, occupancy, fire, racking, labor, environmental, and insurance requirements. Budget $5,000–$15,000 for legal, accounting, insurance consultations, customer discovery, and a detailed operating model. Specify SKU count, pallet profile, inbound frequency, order lines, returns, seasonality, and service-level expectations.
Negotiate one or two clients representing 35%–60% of opening capacity, but avoid letting one client become more than half of mature revenue. Use minimum monthly charges, volume bands, annual price resets, pass-through materials, and clear liability limits.

These prices are planning assumptions, not national averages. Rates vary sharply with geography, product size, monthly volume, storage duration, integration complexity, service levels, and whether labor is predictable. The correct quoting method is activity-based: estimate direct minutes for each transaction, apply a fully loaded labor cost, add packaging and system costs, then include a contribution margin for supervision, occupancy, risk, and profit.
Example: 7 minutes × $33 loaded hourly labor ÷ 60 = $3.85 labor before packaging, software, rework, supervision, and profit. A quoted $3.20 order fee would lose money unless the actual touch time is much lower or other charges cover the gap.

BLS reported average hourly earnings of $26.76 for all employees in warehousing and storage in May 2026, while the 2025 occupational data showed mean pay of $24.23 for industrial truck operators and $53.79 for transportation, storage, and distribution managers. The BLS warehousing wage data should be localized and then increased for payroll taxes, workers’ compensation, benefits, overtime, turnover, and recruiting. A $26 hourly wage can easily become a $32–$36 fully loaded labor cost.
Electricity varies by market and building condition. EIA reported a 2025 U.S. commercial average of 13.41 cents per kWh. Use the EIA commercial electricity table as a starting point, then obtain twelve months of actual utility bills from the landlord. High-bay lighting, battery charging, refrigeration, and poor insulation can make a national average useless.
Track labor and billable activity daily, but review rent and software monthly. The warehouse does not fail because rent changed by $200; it fails because 80 unbilled labor hours repeat every week.
Touch economics07Labor Touches, Pick Rates, and Cost per Order Drive Margin
Every extra touch has a labor cost, a delay cost, and an error probability. Receive a carton, relabel it, move it to reserve, replenish forward pick, pick it, inspect it, repack it, and stage it: the customer may see one “order,” but the warehouse performed seven distinct activities.
If monthly variable fulfillment cost is $40,000 and 18,000 orders ship, cost per order is $2.22. At $3.63 of blended order-and-item revenue, the contribution is about $1.41 per order before storage and fixed facility costs.
The model should separate base labor from volume labor. Base labor opens the building, handles low-level receiving and shipping, and covers management. Volume labor should flex with forecasted receipts, order lines, returns, and special projects. When all labor is treated as fixed, margins collapse in a slow month. When all labor is treated as variable, service collapses during the morning dock rush.

Safety belongs in the economics. BLS reported a total recordable injury and illness rate of 4.8 cases per 100 full-time workers for warehousing and storage in 2024. Do not quote from a competitor’s rate card without recreating the work content. One client’s “single-item order” may require 90 seconds; another’s may require eight minutes, branded packaging, serial-number capture, and a same-day cutoff.

For an owner-managed small facility, combined salary and distributions can reach roughly $90,000–$180,000 per year after the ramp. A weak operation may pay little or nothing beyond a deferred salary, while a well-utilized multi-client warehouse can exceed $250,000—but only after debt service, taxes, maintenance capital, claims reserves, and working capital are funded.
Owner income is not revenue, and it is not EBITDA. Using fixed and semi-fixed monthly costs of $87,500 and a 72% contribution margin after variable labor and materials, the modeled break-even point is approximately $121,500–$122,000 in monthly net service revenue. That is close to the $123,920 operating example, which explains why a facility can feel busy without producing much cash.
At $6.89 blended monthly revenue per shipped order equivalent, 18,000 orders alone would appear sufficient, but that shortcut is misleading because storage, receiving, item picks, returns, and account fees create part of the revenue. Use a multi-driver model.
How the monthly model converts revenue into owner cash
The waterfall uses the $140,000 base case: variable costs, fixed operating costs, and cash reserves are deducted before the owner sees distributable cash.
A realistic time to monthly operating break-even is 9–18 months for a new leased facility, assuming the opening client volume is real and the operation can add accounts without rebuilding the process. Match funding life to asset life. Use owner equity for deposits, early losses, and credibility; equipment finance for forklifts and some technology; an SBA-backed or conventional term facility for broader startup uses; and a working-capital line for receivables and seasonal payroll. Do not finance a five-year rack system with a high-cost short-term product.

Payback stretches when the sales ramp is slower, receivables age, client onboarding needs unplanned labor, equipment is replaced early, or one large customer negotiates a lower rate. It can improve when the operation uses a flexible sublease, buys sound used equipment, secures minimum monthly commitments, and adds value-added services without adding fixed space.
- Fund the working-capital gap before upgrading the equipment package.
- Target a base-case payback near four to six years; reject a deal that needs perfect occupancy or permanent peak-season productivity.
- Use a financial model or business plan to test monthly volume, labor standards, receivables, debt service, and replacement capital before signing the lease.
- Proceed only when customer contracts make the downside survivable. Space is easy to lease; profitable throughput is hard to replace.
