Used equipment lowers the opening check, but it can increase downtime and inspection risk. Buy used cabinets, benches, and noncritical hand tools freely; be more selective with lifts, compressors, alignment racks, scan tools, and refrigerant machines. At maturity, keep occupancy cost near 6%–10% of sales as a planning guardrail. The base case uses $8,000 of monthly rent and common-area charges against $100,000 of sales, or 8%. A location that needs $15,000 of monthly occupancy cost must produce substantially more than the same four bays in a cheaper industrial corridor.

There is no single federal “auto repair shop license,” but state and local requirements can include business registration, sales-tax permits, automotive-repair registration, estimate and authorization rules, certificates of occupancy, fire review, signage, waste handling, and lift inspections. Technician pay deserves a reality check. The BLS reported a $49,670 median annual wage in May 2024, but a shop’s fully loaded technician cost is higher after payroll taxes, benefits, bonuses, uniforms, training, idle time, and recruiting. Skilled diagnostic technicians can command materially more than the median.

Labor pricing must reflect local wages, rent, technical complexity, and the actual number of hours sold. A posted rate of $145 does not guarantee $145 of revenue per billed hour if discounts, menu pricing, warranty adjustments, or poor estimating pull the effective rate down.

Charge diagnostic work explicitly. A diagnostic hour consumes scarce technician skill, scan-tool access, subscriptions, test equipment, and bay time. Giving it away to “win the repair” trains customers to undervalue the most expensive capability in the shop.

A hands-on owner acting as service manager should not call all remaining cash “profit” while ignoring the cost of replacing that role.

For a ground-up opening, use 9–18 months to reach consistent monthly cash break-even as a conservative planning assumption. An acquired, staffed location with transferable customers may stabilize in 3–6 months; a new brand in a competitive market can take longer than 18 months.

Payback stretches when the shop opens with too many bays, hires before work is sold, underprices diagnostics, carries excess inventory, accepts slow-paying fleet work, or uses short-term debt for long-lived assets. It also stretches when the owner mistakes EBITDA for spendable cash and ignores principal payments, taxes, and tool replacement.

This can be a good business when the owner has technical credibility or a proven operating partner, enough capital to survive a 9–18 month ramp, disciplined estimating and dispatch, and a location with older vehicles and insufficient trustworthy service capacity. It is a poor fit for an undercapitalized founder who wants passive income from day one.

The market backdrop is supportive: the U.S. light-vehicle aftermarket was projected at $435 billion in 2025 by the Auto Care Association. But market size will not rescue a shop with weak sold-hours economics.
