The best first plant is usually not the one with the fastest machine. It is the one with enough flexibility to group similar board grades, print colors, and die-cut jobs so setup hours fall faster than revenue grows.
Demand is real, but it is not automatically easy. Corrugated volumes move with manufacturing, food, consumer goods, and e-commerce activity. Rigging, three-phase electrical work, compressed air, dust collection, fire protection, floor loading, dies, plates, waste handling, software, and startup scrap can add 25%–45% to the apparent equipment budget. Do not use the high end merely because a lender approves it. Phase automation around signed demand. A used press plus modern estimating, inspection, and workflow software often produces a better first-year return than a new line operating one shift at 25% utilization.

Lease, buy used, or buy new?
Used equipment lowers principal but raises execution risk. Budget an independent inspection, electrical compatibility review, removal and rigging plan, spare-parts check, and test run using the board grades you expect to sell. A cheap machine that cannot hold registration, crush scores correctly, or run your common sheet width is not cheap.
New equipment makes more sense when a signed customer program can keep it busy, when downtime penalties are severe, or when labor-saving automation replaces enough headcount to support the payment. Leasing can preserve cash, but many leases effectively price residual-value and technology risk into a high monthly charge.
Buy the bottleneck, outsource the rest. If design and short-run print are the constraint, own digital print and finishing. If regular slotted containers dominate, own the line that removes setup labor. Do not buy an entire process chain just to avoid paying another converter a margin.

A practical launch takes six to twelve months from concept to stable production. The schedule is driven less by forming the company than by site power, fire review, equipment availability, installation, sample approvals, and customer qualification. Build the timeline backward from the first production commitment, not from the lease signing date.
Spend $10K–$35K on design samples, quoting, customer visits, site screening, and equipment due diligence. Secure letters of intent or trial orders.
Commit deposits, permits, electrical work, fire systems, and insurance. Keep 10%–15% of equipment cost uncommitted for installation surprises.
Hire core operators, run acceptance tests, build routings, create standards for board, ink, adhesive, waste, setup, and inspection.
Start one shift, group jobs by setup family, tighten estimating, and delay a second shift until the first shift is consistently loaded.

This is why equipment financing and working-capital financing should be separated. Long-lived machinery belongs in term debt; paper, payroll, and receivables belong in cash or a revolver. The SBA 7(a) program can support equipment, facilities, and working capital, but the borrower still needs a credible monthly borrowing-base and repayment case.

Board and direct labor consume more than half of base monthly cash
The plant cannot “sell its way out” of bad material yield; purchased board remains the dominant cost as volume rises.
Energy is important but rarely the first lever in a sheet plant. The U.S. industrial electricity average was about 8.62 cents per kWh in 2025 according to the Energy Information Administration. Compressed-air leaks, idle motors, and demand charges still deserve attention, but a two-point improvement in board yield usually beats a small utility saving.

Packaging is quoted by the job, but the estimator should reduce every quote to the same economic spine: board area, board grade, print coverage, setup minutes, machine minutes, tooling, waste allowance, labor, packing, freight, and required contribution. Corrugated plants often track volume in MSF—one thousand square feet—because pieces alone hide the material and capacity consumed by different box sizes.
A useful control is to calculate contribution per MSF and contribution per bottleneck hour. A job can look profitable per box but still be unattractive if it consumes an entire shift in setup, inspection, and hand stripping.

These are planning assumptions, not market quotations. Geography, board grade, recycled content, order quantity, print method, tolerances, food-contact requirements, and delivery terms can move a quote materially. The point is the spread: custom structure and service can produce two to four times the contribution per MSF of plain boxes, but only when setup and handwork are estimated honestly.
Use minimum order charges and explicit tooling charges. A $1,500 job with $650 of materials can still lose money after two hours of setup, a plate change, a die, quality checks, and a dedicated delivery. Small runs deserve a higher unit price because they purchase flexibility, not just paper.

That range fits a stabilized owner-operated sheet plant generating roughly $3.6 million–$5.4 million in annual revenue. A plant below break-even may pay the owner nothing, while a manager-run operation usually leaves less for the owner because market-rate management must be paid first.
Owner income is not revenue, gross profit, or EBITDA. Board, direct labor, rent, freight, insurance, maintenance, debt service, taxes, replacement capex, and working-capital growth all get paid before a safe draw. Large integrated packaging companies can report mid-teens adjusted EBITDA margins—Smurfit Westrock reported a 15.8% adjusted EBITDA margin for 2025 in an SEC filing—but a small converter should not assume it will match an integrated leader's purchasing power, mill economics, and account density.

The upside case depends on product mix, not heroic machine speed. Moving 20% of sales from commodity shippers into higher-contribution printed or die-cut work can matter more than adding another million square feet of low-margin volume. Still, retain cash during growth: receivables, dies, board inventory, and overtime all expand before distributions safely do.

That is accounting break-even before meaningful owner distributions. A safer cash target is $225,000–$240,000 of monthly sales because debt timing, slow collections, rework, and maintenance do not arrive in neat averages. The plant should also avoid reaching break-even through one customer that represents half of sales.

The fastest route to break-even is rarely a price cut. It is a combination of fewer setup families, minimum charges, disciplined freight zones, and faster approval-to-production conversion. Lower prices can add volume while pushing break-even farther away.

Three costs are routinely hidden inside averages. First, setup: a quoted run rate of 8,000 sheets per hour is irrelevant if the line spends two hours changing ink, plates, dies, scores, and glue settings. Second, scrap: trim, warp, registration waste, crush, print defects, and obsolete customer inventory consume purchased board without producing billable MSF. Third, freight: corrugated packaging is light and bulky, so trailers cube out before they weigh out.
Quoting freight as a flat percentage. A nearby full-truckload account and a distant partial-load custom account can use the same board and machine time but produce completely different profit. Cost freight by lane, cube, stop count, and minimum delivery charge.
A two-point yield improvement has real cash value
At $1.26 million of annual board and consumable spend, improving usable yield from 90% to 92% can protect roughly $27,000 of material value before secondary labor and disposal savings. The exact result depends on whether the improvement reduces purchases or simply creates extra sellable capacity, but either outcome is worth measuring weekly.
Setup minutes should be charged, not averaged away
Track make-ready by job family and crew. When a short run requires a 75-minute setup and only 25 minutes of production, the setup—not the machine rate—is the product. Use a minimum setup charge, sequence similar jobs, and keep a customer-specific tooling library that reduces search and adjustment time.
Review contribution per bottleneck hour by customer every month. A customer with $500,000 of annual sales can be less valuable than one with $250,000 if the larger account creates constant color changes, emergency deliveries, small releases, and obsolete inventory.

Requirements depend on the process and location, but a founder should expect zoning and occupancy review, fire-code approval, business registration, sales and use tax setup, environmental review for inks and solvents, waste handling, stormwater questions, forklift training, machine guarding, lockout/tagout, hazard communication, and workers' compensation coverage. Flexographic or solvent-based printing can add air-permit and hazardous-waste obligations.
OSHA specifically identifies corrugated and paperboard container manufacturing in enforcement programs focused on amputation hazards, machine guarding, lockout/tagout, powered industrial trucks, fire protection, and chemical exposure. Build the capital budget around those controls rather than treating them as post-opening paperwork; the OSHA machine-guarding guidance makes the risk clear.
- Confirm zoning, occupancy, fire suppression, egress, high-pile storage, and dock access before signing the lease.
- Write machine-specific guarding and energy-control procedures; train operators, maintenance staff, and temporary labor.

Food-contact packaging adds another layer. A monthly profit-and-loss statement is too late for a converting plant. The owner needs a weekly operating bridge from quoted margin to shipped margin. Every miss should land in one of five buckets: price, material usage, setup, run efficiency, or freight. Without that bridge, the team will explain margin erosion as “mix” and keep repeating it.

Staffing assumptions should be localized. Use the latest BLS occupational wage tables for printing operators, material handlers, inspectors, maintenance technicians, sales staff, and production managers, then add payroll taxes, benefits, overtime, shift premiums, and temporary-labor markups. A cash wage is not a loaded labor cost.
Discuss the five worst job variances by dollars, not the five loudest operational stories. One repeat job missing quote by $4,000 deserves more attention than ten small jobs missing by $100 each.

What will a lender want?
Expect requests for owner equity, equipment quotes and appraisals, a lease with adequate term, environmental and zoning comfort, customer concentration analysis, signed orders or defensible pipeline evidence, monthly projections, debt-service coverage, collateral details, operator resumes, and downside liquidity. A 504 loan can suit eligible owner-occupied real estate and major fixed assets, but the SBA 504 program does not fund working capital or inventory.
Manufacturers may also examine revolving-credit structures. The SBA announced a manufacturer-focused revolving working-capital program in 2025; review current eligibility and lender availability through the Manufacturer's Access to Revolving Credit program. Equipment vendors, local banks, CDFIs, state manufacturing programs, and seller financing can complete the stack, but no financing structure fixes weak contribution margin.

A financial model should therefore connect quote assumptions, MSF, yield, setup, labor, freight, receivables, debt service, taxes, replacement capex, owner distributions, and payback month by month. That connection—not a market-size headline—is what tells you whether the plant is financeable.
