A founder often wants the full-package model because the invoice looks bigger. The spreadsheet needs to show the hidden cost: fabric deposits, shade lots, shrinkage testing, trim minimums, rejected rolls, cutting loss, returns, and receivables. If a buyer gets net-45 terms, the full-package factory may pay suppliers and payroll weeks before collecting cash.
CMT is the better training ground for a first factory because mistakes are visible faster. Full-package should come after you know your true SAMs, first-pass yield, supplier lead times, and customer payment behavior. Otherwise the apparent margin is just inventory risk wearing a nicer jacket.

The quote should start with time, not vibes. Apparel factories that price from “what the customer says another factory quoted” give away margin whenever the style is more complex than it looks. A high-mix sample shop can be profitable, but only if it charges development prices. A production shop needs repeatability.
The best early improvement is often not a faster operator. It is fewer style changes, better bundles, cleaner trims, clearer tech packs, and no waiting for approvals. Idle minutes and rework are silent margin killers because they look like normal payroll until you cost them by style.

Most new shops do not hit break-even in month one. Risk control also includes claims discipline. If you market goods as domestic, the FTC’s Made in USA guidance says an unqualified claim requires the product to be “all or virtually all” made in the U.S. and supported by a reasonable basis under the Made in USA standard.
